Positioning as a performance lever: why clear messages beat click prices

When campaigns underperform, most people start adjusting bids, audiences and budgets. That is understandable, because those levers are right there in the ad account. The bigger lever, though, often sits one level earlier: in the question of what your business actually stands for. No bidding strategy can optimise away unclear positioning.
Positioning is a performance lever because it determines what your ads can say. Clear positioning makes messages more specific, raises click-through and conversion rates and so lowers cost per lead. Research on advertising effectiveness shows that creative and message account for a larger share of sales impact than targeting. If you want better campaigns, review your positioning too.
What the data on advertising effectiveness says
A widely cited study by Nielsen and Nielsen Catalina Solutions analysed around 500 consumer goods campaigns. According to MarketingCharts' report, 47 percent of the sales lift from advertising came from the quality of creative and messaging. Reach accounted for 22 percent and targeting for 9 percent. The study dates from 2017 and covers consumer goods, not B2B services. The direction is still instructive: what you say has more effect than who you show it to.
And what you can say depends on your positioning. If you are for everyone, you cannot speak to anyone directly.
How to spot weak positioning in your campaigns
- Interchangeable ad copy: Replace your company name with a competitor's. If the ad still holds, there is no difference.
- Broad keywords, high click prices: Without a clear niche, you end up competing for the most expensive, most generic search terms.
- Many leads, few good fits: Unclear messages attract people looking for something other than what you do best.
- Price as the only argument: If price always decides the sales conversation, your communication gave no other reason beforehand.
A worked example
A service firm invests 3,000 euros a month in search ads. At 2 euros per click, that brings 1,500 visitors, and at a 2 percent conversion rate, 30 enquiries, or 100 euros per lead. If it sharpens its positioning, for example on one industry and one concrete problem, two things change. The landing page speaks to visitors more directly, and the conversion rate rises to 3 percent. That gives 45 enquiries and about 67 euros per lead, without a single extra euro of budget. On top of that, fewer unsuitable enquiries come in, because the message filters in advance. The numbers are an example, the mechanism behind them applies generally.
Sharpen your positioning with three questions
- For whom exactly? Not "SMBs" but, for example, "tax firms with 10 to 50 employees".
- Which problem do you solve better than others? One concrete outcome instead of a list of services.
- Why should people believe you? Verifiable proof such as method, specialisation or transparent numbers.
Ad copy, landing pages and keywords almost write themselves from the answers. And they give campaigns a direction that every optimisation has to be measured against.
What this means for your campaigns
Before you raise the next budget or switch bidding strategy, read your ads and landing pages from the perspective of a customer who does not know you. Do they understand within five seconds who you are for and why you are the better choice? If not, the biggest lever is not in the ad account. How we think positioning and campaigns together is covered under performance marketing.
FAQ
Won't narrow positioning cost me customers?
In the short term you reach fewer people. In return, you speak to the right ones much more effectively. Enquiries from outside the niche still come in, they are just no longer the main goal of your campaigns.
Isn't positioning more of a branding topic?
Both. Positioning determines how you are perceived and, at the same time, how efficiently your advertising works. The split between brand and performance is artificial in practice.
How do I test whether new positioning works?
With clear variants in ads and landing pages, measured by cost per qualified lead, not just by click-through rate.
